From vibe to viable
You built something that works, and that is the hardest part. Now it also has to hold up and grow with you. We map how production-ready your quickly built software is, help you choose what to build on next, and bring it to the level your ambition asks for.
From prototype to software you can count on
AI-assisted building has made the first version practically free. An idea becomes a working app in a single afternoon, and that is one of the best things ever to happen to testing ideas.
The harder question comes next: can you count on it on Monday? As soon as real users, real data and real dependency enter the picture, "it works on screen" is no longer enough. A gap opens up between what looks finished and what you can safely trust.
We close that gap. We start with a review of what is there, and go on from there: strengthening what holds, selectively rebuilding what does not, and deciding with you what you build on in the years ahead.
Who is this for?
There are two ways people end up here. Both are legitimate, and each is a different conversation. The destination is the same: software you can build on.
- You drifted into it. What started as a test is now the thing people rely on. Nobody decided that, it simply happened. You want to know how bad it is.
- You built it deliberately, and now you want to scale. You knew exactly what you were making: a quick version to prove the idea works. It worked. The question now is what you build the real version on.
Typical situations we get called in for
Prototypes are rarely promoted to production on purpose. They get there quietly, one convenient decision at a time. Any one of these signals is enough to know the line has already been crossed:
- Real data lives in the app and nowhere else.
- People have built their work around it, so an outage is no longer an inconvenience but downtime.
- Customers, suppliers or partners log in, which turns every incident into a matter of trust.
- Business decisions are made on figures that come out of the app.
- Nobody remembers how things worked before the app existed.
- The app processes personal data, which makes your GDPR obligations immediately relevant.
What do you build on next?
If you built a prototype deliberately and now want to scale, the question is not "what is wrong", but "what do I build on for the next three years". That comes down to six choices:
- Platform and hosting. Prototyping platforms are made to validate. Cheap to start with, notoriously non-linear in cost once real usage arrives.
- Framework and language. Where will you still find people in three years, and what fits what your own team already knows or wants to learn.
- Data and data model. The model that carries a demo is rarely the model that carries reporting, integrations and growth. This is the most expensive thing to change later.
- AI layer and cost. Which provider, which model, what do you cache, and what happens to your margin when usage doubles.
- Build or buy. Not everything has to be custom software. Sometimes an existing package is faster, cheaper and better maintained.
- Where lock-in is acceptable. Every choice ties you to something. The question is not whether, but where you find that acceptable on purpose.
We do not decide for you. We lay out the options, the cost and the consequences side by side, with the arguments alongside them, and decide together. After that we build with you, or hand over to your own team.
How we help you further
You rarely need everything at once. Where we start depends on your starting point, and what we take on we decide together, based on what is really holding your software back today.
- Architecture and technology choices. Deciding together what you build on: stack, hosting, data model and AI layer. We map the options, the cost and the consequences, with the arguments alongside them, and make the call together.
- Security and compliance. Authorisation on the server, keys out of the code, and your GDPR obligations in order. Which personal data you process, where it sits, under which processing agreements and with what audit trail.
- Infrastructure and hosting. Does your infrastructure match the usage and the risk profile of your application? Scalable, observable, deployed in a controlled way, with separate environments and a cost that stays predictable.
- From prototype to product. Strengthening what holds, rebuilding what does not. Your prototype is not a burden here but your specification: every flow and every screen it already proved stays in place.
- Building on and expanding. New features, integrations and scalability on a foundation that carries them. With test coverage and documentation, so the next change is not a gamble.
- Strengthening or taking over your team. Temporary technical leadership, people who work inside your team, or full maintenance. Always with a team behind us, so you do not become dependent on one person again.
How we work
Every engagement starts with a review, because without sight of your code every piece of advice is a guess. That review is a technical assessment, not a theoretical exercise.
1. Intake
We map your context, your ambition and your concerns, and agree on the questions the review has to answer. The scope follows from that.
2. Technical Assessment
We look at your actual codebase, your infrastructure and the context the app is used in. Depending on the scope we examine, among other things:
- architecture and code quality
- security, authorisation and secrets
- data, integrations and dependencies
- infrastructure, deployment and observability
- cost and scalability
- maintainability, tests and documentation
- GDPR obligations and processing agreements
Everything is weighed against the risk profile of your application. An internal tool without sensitive data calls for something different than a customer portal.
3. Validation
We test our findings with you and your developers. That is how we filter out what gives a wrong impression, and go deeper where it matters.
4. Debrief
You get the main risks and gaps, a prioritisation, advice on the most suitable next step and an estimate. We talk you through it and translate it into concrete next steps.
The average lead time is 5 to 15 working days, depending on the scope.
What does the review give you?
- A clear picture of where your software stands today, without judgement about how it was built.
- The main risks and gaps, ordered by severity rather than by number.
- Advice on the route that fits: contain, strengthen selectively or rebuild selectively.
- An estimate of what that route costs, in time and in budget.
- Technology advice for those who want to scale: stack, hosting, data model and AI layer.
Fixed scope, fixed lead time, and it commits you to nothing. Sometimes the outcome is that you do not need to do anything for now, and that is a useful answer too.
Why choose Unikoo?
We combine deep technical expertise with experience in technology, product and organisational questions. We bring structure to complexity, name risks without dramatising them, and make recommendations that are workable within your context.
- No judgement about what you built. Your prototype was the right call to validate quickly. We start from what is there and what it already proved, not from what is wrong with it.
- We build as well. Writing a report is easy. We take on the delivery, or work inside your own team until it stands.
- Independent on technology. We do not sell a platform and we do not sell licences. The stack we recommend fits your team and your horizon, not our portfolio.
- A team, not a single person. The biggest risk in vibecoded software is dependency on one person. We work with teams, so that dependency does not simply move to us.

CTO service for growth companies seeking leadership in tech
Many organisations reach a point where technology is no longer just an operational function. Architecture choices, AI initiatives, suppliers, teams and investments increasingly call for experienced steering and decision-making.
At the same time, the need for a full-time CTO is often not yet great enough. Organisations are looking for direction, governance and technical drive without immediately bringing a CTO on board full-time. With our Fractional CTO services, you gain access to experienced technology leaders who connect strategy, organisation and execution. They help make decisions, strengthen teams and align technology with business objectives.
For whom is our CTO-as-a-service intended?
Startups and scale-ups that need direction on architecture, technology choices and product strategy, without hiring a full-time CTO.
Organisations stuck with legacy systems and processes, or wanting to better align technology and AI with their business strategy.
Companies wanting to strengthen an existing CTO or internal team with a sparring partner, or that temporarily need experienced leadership during growth, change, transition or crisis.
Companies facing major investments, scaling or transformation projects.
Teams that need more structure, governance and ownership.
Organisations wanting to translate AI opportunities into concrete applications, without losing control, governance or focus.
Typical situations where we get called in:
There's no clear technology vision or approach to AI.
Management lacks a technical sparring partner.
Important technology choices are being made without sufficient internal counterbalance or expertise.
There's a need for a single point of contact for management, shareholders, investors or suppliers.
Technology decisions are being made too reactively.
The roadmap is difficult to deliver due to a lack of ownership or decision-making.
Teams are growing faster than the existing structure and governance can support.
Suppliers, internal teams and stakeholders aren't sufficiently aligned.
AI initiatives are emerging in a fragmented way across the organisation, without clear priorities.
A CTO is leaving, or the organisation temporarily needs additional leadership.
What do our Fractional CTOs bring?
Our CTOs combine strategic insight with pragmatic execution. Depending on the organisation's needs, they support areas such as:
Technology and AI strategy
Architecture and roadmap
Team development and coaching
Governance and decision-making
Vendor and partner management
Budgeting and investment choices
Security, risk and compliance matters
Digital transformation
AI adoption and governance
The result is an organisation that deploys technology purposefully, makes decisions faster and is better prepared for future growth.
Why choose Unikoo?
Our fractional CTOs combine executive experience with deep technical expertise. They don't become external advisors on the sidelines, but temporarily become part of your management team. They take ownership, build buy-in, speed up decision-making and ensure that strategic choices are also effectively delivered.
Our CTOs combine experience from product companies, scale-ups and complex technology environments. This allows them to both challenge strategic choices and help realise them pragmatically.
They're also never on their own. Where needed, they bring in the right specialists within Unikoo, from software architects and AI experts to product managers and software engineers. This gives you access not only to experienced technology leadership, but also to the expertise and execution power to turn decisions into reality.
What exactly do we examine?
The result of an audit is a structured overview of observations, points of attention and recommendations across several dimensions.
Technology
What does the current landscape of applications, data and infrastructure look like? Which technologies and stacks are used, and how? To what extent are they scalable, and how is quality safeguarded? What integrations and external dependencies exist? What about security and, where applicable, compliance?
Team & structure
How are responsibilities organised? Are roles, ownership and decision-making sufficiently clear, and how are they communicated? Does the organisation have the right competencies to achieve its ambitions?
Vision & roadmap
Is there a clear technological direction? Are technology, organisation and business strategy sufficiently aligned? Does the current roadmap support the desired growth?
Processes & documentation
What processes support the development and management of technology? How accessible, high-quality and up to date are documentation, knowledge sharing and governance?
AI & automation
What AI initiatives are currently underway? Where are the opportunities for automation or efficiency gains? Are data, processes and governance ready to deploy AI in a sustainable and responsible way?
What exactly do we examine?
The result of a review is a structured overview of observations, points of attention and recommendations across several dimensions.
Exposure
Are there keys in the code? Is authorisation enforced on the server or only hidden in the interface? Can a user reach someone else's data by editing a URL?
Resilience
How does the app behave under real load? Are errors handled properly, do integrations survive time-outs, and does the cost stay predictable as usage grows?
Compliance
Which personal data do you process, where does it sit, and under which processing agreements? Is there a tested backup and a usable audit trail?
Maintainability
Does anyone on the team understand the codebase and can they change it with confidence? Are there tests, and are deployments controlled and reversible?
Infrastructure
Is the app still running on the platform it was validated on? Does that choice match the usage and the risk profile, or will an invoice force the decision later?
Technology choices
What are you building on for the next three years? Stack, data model, AI layer and the question of where lock-in is acceptable.
